Prerequisites
Risks and guardrails
Exposing customer or employee data while documenting the process.
Guardrail: Map roles and steps, never real records. Use invented examples for any data samples.
Jumping to a tool before understanding the process.
Guardrail: The pilot plan is the last checkpoint — the map and baseline come first, always.
Automating a step that needs human judgment (pricing, exceptions, complaints).
Guardrail: The map marks each step as human / assisted / automatable — judgment steps stay human.
Checkpoints
- 1
Pick the process
List the three processes that generate the most complaints or rework. Pick one with a clear start and end. Write who touches it and how often it runs.
~30 min
- 2
Map and measure
Draw the steps in order. For each: who does it, how long it takes, where errors happen. Estimate the weekly cost in hours (money only if you already know it — no sensitive disclosure needed).
~60 min
- 3
Design the supervised pilot
Mark each step human / assisted / automatable. Pick ONE assisted step for a pilot: what AI would do, who reviews it, what could go wrong, and how you'd measure the difference.
~60 min
Deliverables
- One-page process map — Steps, owners, times, error points, and the human/assisted/automatable marking.
- Pilot plan — One improvement: scope, reviewer, risks, guardrails, and the before/after metric.
Evidence
- The process map and pilot plan with roles instead of names and no customer data.
Evidence is private by default. You choose if it ever becomes anything else — and that choice requires your explicit consent.
Success criteria
- The map covers the process end to end with owners and times.
- The baseline is stated in hours per week (money optional).
- Exactly one pilot step is chosen, with a named human reviewer role.
- Every judgment step is explicitly marked as staying human.
Review
Self-review with rubric · Peer review
Self-review against the success criteria is available today. Reviewed verification beyond self-review opens as the Founding Community's review circles form.
Reflection
- What did measuring reveal that complaining never did?
- Which step surprised you as the real bottleneck?
- What would have to be true for the pilot to expand to a second step?
